Ask a manager who is drowning what would help and you will usually hear “a better calendar system”. Look at where their hours actually go and you will usually find something else.

The three patterns

• Reverse delegation. Work travels up because upward is where decisions get made quickly.
• Availability as a virtue. Being permanently interruptible feels like good management and reads, on a calendar, as no time to think.
• Unclear decision rights. When nobody knows who may decide, everything becomes a meeting.

The diagnostic

Track two weeks of actual time by category, then compare it against what you believe your job is. The gap is the intervention.
